Key Takeaways

Sergo runs property operations for short-term rental managers, where the reality is hundreds of properties, thousands of monthly reservations and a long tail of operational tasks across cleaning, maintenance and guest experience. Unico Connect built the unified operations platform end to end: a React web dashboard, a Flutter mobile app, four operational modules, and an AI layer for ticket triaging, property asset tagging and knowledge retrieval.

The platform supports 200+ properties and 2,000+ monthly reservations with a 60 percent reduction in operational overhead.

The Challenge

Sergo was born from an operating reality, not a product idea. The team running Good Stays in Queenstown had hit the limits of what spreadsheets, group chats and operational habit could carry. As the portfolio grew, coordination work was outrunning revenue — cleaning schedules, maintenance state, guest requests and each property’s quirks all lived in someone’s head or a chat thread.

Short-term rentals are the opposite of hotels: properties are scattered, owners and cleaners change frequently, guest requests come through booking platforms, and every property has its own quirks. The category does not work without strong operational tooling, and it had to work for field teams on the ground, from a phone, not just managers in dashboards.

01Operations run on spreadsheets and group chats
02Property knowledge trapped in people’s heads
03Coordination cost outrunning revenue at scale
04Field teams need tools that work on-site

Sergo came to Unico Connect — on a recommendation from the Xano team — to take an internal prototype to a full operations platform that absorbed enough of the operational load to make the experience consistent across properties.

Our Approach

Sergo platform architecture

We engaged as a long-running product partner, framing what to build into the platform versus integrate externally, and focusing on the operational coordination layer the category was missing.

Key decisions:

01.

React web, Flutter mobile

A single mobile codebase across iOS and Android matched the device mix of cleaners and field teams; React served the dense operations dashboard.

02.

Extend the Xano prototype

Xano Enterprise extended Sergo’s existing prototype rather than rebuilding, preserving the team’s working understanding of the data model.

03.

AI for the real operational problems

Ticket triaging, computer-vision asset tagging and an operational knowledge base — designed around what short-term rental operations actually face, not generic AI features.

The solution we built

A React web dashboard for managers, a Flutter app for field teams, four operational modules (arrivals, departures, cleaning, guest requests, maintenance) and an AI layer across all of it.

Four operational modules

Arrivals, departures, cleaning, guest requests and maintenance — each covering the lifecycle from task creation to completion.

Intelligent ticket triaging

Routes guest requests and maintenance issues to the right person automatically, removing the manager-as-router pattern.

Computer-vision asset tagging

Classifies property assets from images at 92% accuracy, turning onboarding into a phone-based workflow.

Operational knowledge base

Surfaces property-specific knowledge on demand, so a cleaner on-site gets the answer without calling a manager.

Good Stays & Sergo, Queenstown

★★★★★

Our experience with the guys is great. They are really time and cost effective, great at their communication, great at their response times, and we have really enjoyed working with them. We will continue to use them to complete some projects and try to get our management systems working better than they ever have before.

Frequently Asked Questions

We built the unified property operations platform end to end: a React web dashboard, a Flutter mobile app, four operational modules covering arrivals, departures, cleaning, guest requests and maintenance, and an AI layer for ticket triaging, property asset tagging and knowledge retrieval.

The web dashboard is built on React. The mobile app is built on Flutter. The backend runs on Xano Enterprise with Postgres, hosted on GCP. The AI layer includes computer vision and retrieval-augmented systems.

The AI layer has four capabilities. Intelligent ticket triaging routes guest requests and maintenance issues to the right person. Computer vision asset tagging classifies property assets from images with 92 percent accuracy. The operational knowledge base surfaces property-specific information on demand. Automated task generation creates the recurring operational tasks each property needs.

Arrivals, departures, cleaning, guest requests and maintenance. Each module covers the lifecycle of that operational area, from task creation to completion, with the AI layer reducing the manual coordination work that previously sat between modules.

The Flutter mobile app is the surface for cleaners, maintenance and field operations teams. They work the modules on the ground, mark tasks complete, log issues and access the operational knowledge base from the property itself.

Yes. The architecture is built to scale with the operator. Xano Enterprise on Postgres handles the operational data layer, GCP underpins the deployment, and the AI layer is designed to absorb additional property volume without proportional headcount growth.

Yes. Hospitality, property management and operational AI are an established part of our portfolio. The Sergo engagement covers web, mobile, AI capabilities and the operational modules that this category specifically needs.

Yes. The platform supports daily operations for Sergo's property managers across 200+ properties and 2,000+ monthly reservations.
