Key Takeaways

A US-based real estate technology operator came to Unico Connect to build a business intelligence SaaS for agents, teams and network builders. We delivered a tiered subscription platform that unifies brokerage data, lead management activity and network revenue into a single daily dashboard, with an AI analyst that lets users ask questions in plain language and integrations into the systems agents actually use day to day.

The platform is in production with paying subscribers across the US real estate market and is built around the unit economics of real estate, not the generic SaaS template.

The Challenge

Real estate professionals operate on commissions, splits, caps, network revenue and a calendar of deals that rarely follows a predictable rhythm. Most agents the team talked to during discovery were running their business on a combination of brokerage backend exports, spreadsheets, lead management activity in a separate tool and a quarterly conversation with their accountant. The result was a working life where the numbers were always slightly stale, the next decision was always being made on incomplete data and the time spent assembling reports was time stolen from the actual selling work.

The client came to Unico Connect with a clear thesis. Agents do not need another reporting tool; they need a system that gives them their numbers in the form their business actually runs on. Closed units versus pending. Gross commission income versus net take-home after splits and deductions. Pipeline progression versus pipeline drift. Network revenue (for the brokerages where revenue-share is part of the compensation model) versus personal production. None of these are exotic metrics, but stitching them together from the existing tools without engineering effort is something agents are not equipped to do.

The opportunity stretched across three audience segments. Individual agents needed a personal dashboard that gave them their day-to-day clarity. Team leaders needed visibility across their agents with leaderboards and production comparisons. Network builders, those with a downline under the brokerage revenue-share model, needed multi-tier visibility into their entire network and the recruiting pipeline that grew it. The platform had to serve all three without becoming a generic compromise that served none of them well.

01Numbers always slightly stale across scattered tools
02Net take-home buried under splits and deductions
03Three audience segments, one platform to serve all
04Value at sub-$50 price points without thinning the tiers

The constraints were practical and substantial. The platform had to integrate cleanly into the brokerage API (transactions, listings, commissions, network revenue data) without the agent having to assemble a data pipeline. It had to support lead management integrations into the platforms the category actually uses (the major real estate CRMs and lead platforms) as those came online. It had to handle the security expectations of agent financial data, encrypted in transit and at rest. And it had to be priced for adoption across an agent base where the willingness to pay tops out quickly, which meant the architecture had to deliver value at sub-$50 monthly price points without compromising on what the higher tiers offered.

Our Approach

Data integration, tiered surfaces and AI analyst approach

We engaged with the client as a long-running product partner, with the work structured around three things in parallel: the data integration layer that brings brokerage and lead data into the platform reliably, the user surfaces tuned for each of the three audience segments, and the AI analyst layer that gives agents conversational access to their own numbers.

Key decisions:

01.

Brokerage data integration as the foundation

Most real estate SaaS products fail at this layer; they build dashboards on top of partial data, and agents lose trust the moment they see a number that does not match the brokerage source-of-record. We invested the time to make the integration direct, current and complete, with a one-tap refresh-from-brokerage option on individual deals so agents can pull the latest commission breakdown when they need it. The data discipline at this layer is what makes the rest of the platform trustworthy.

02.

Built around the way agents start their day

The daily dashboard opens to a six-tile KPI strip with the metrics that matter most (closed units, volume, pending commission, net income, network revenue), a map of active listings and transactions, a pipeline funnel and the closings coming up that week. The whole thing is designed to be readable in fifteen seconds and actionable in a minute, with drill-down into production detail, network breakdown, paycheck reconciliation and historical trends.

03.

One data foundation across every tier

The AI analyst was a deliberate architectural priority rather than a feature bolted on later, so its answers run on the platform live data rather than a stale snapshot. On the team and network builder surfaces we extended the same data foundation rather than building separate products, and that single foundation is what makes the platform commercially viable across the tier structure.

The solution we built

A subscription SaaS with tiered plans designed around the three audience segments and the unit economics they support. The daily dashboard is the universal surface; every user starts here and the dashboard adapts based on their role and plan.

Daily dashboard

The KPI strip surfaces the metrics that matter for the user specific business. A map shows active deals geographically, which matters in real estate because agents typically work specific neighbourhoods or regions. The pipeline funnel summarises where deals are in their lifecycle, and the closings-this-week panel highlights the immediate operational priorities.

Production surface

The detail underneath the dashboard. Transactions and listings show with full status breakdowns. Itemised deductions (brokerage splits, team fees, brokerage-specific deductions) make it clear why the net is what it is, the question agents most often chase down manually. A live activity feed shows what is happening with the integrated brokerage data in real time.

Revenue intelligence surface

Handles the financial side specifically. Gross commission income, compensation splits and deductions are shown with clear breakdowns, which agents need both for their own planning and for tax preparation. The wealth and cap tracker shows progress toward the brokerage commission cap and what happens beyond it, the kind of detail that determines whether an agent year ends profitable or breakeven.

Network surface

Available on the higher tiers, this gives network builders the visibility their compensation model requires. Frontline and multi-tier downline views show network composition. Network revenue shows where each dollar comes from. The recruiting pipeline and achievements tracking close the loop on network growth.

AI analyst

Sits across all the user surfaces. Agents ask questions in natural language and get answers grounded in their live data, with trend detection and goal recommendations surfaced proactively. The analyst does the report-building work agents would otherwise do by hand, which returns time to the actual selling work that drives the business.

Integrations and tiered plans

Direct brokerage API integration with on-demand refresh, plus lead management integrations across major real estate CRMs (initial integrations live, additional platforms on the roadmap). Tiered plans run from a Free tier that delivers the core daily dashboard with no friction up to enterprise team plans, with agent data encrypted in transit and at rest.

Outcomes & Impact

Adoption

In production with paying subscribers across the US real estate market

Agents, teams and network builders use the platform as their daily business intelligence surface. The growth is driven by giving real estate professionals their numbers in the form their business actually runs on, current rather than stale and integrated rather than assembled.

Individual agents

From quarterly reconciliation to daily clarity

Decisions about pricing strategy, listing prioritisation and personal goal-setting are now informed by current numbers rather than intuition plus a quarterly accountant review. The time savings are meaningful, but the more durable change is the quality of the decisions agents make once they have the data in front of them.

Teams and networks

Coaching by data, and multi-tier visibility that did not exist before

Team leaders can see where each agent is on their pipeline and how they compare to their own history, which changes how coaching conversations happen. For network builders the multi-tier view replaces what they were stitching together from brokerage exports and spreadsheets, and recruiting pipeline tracking has improved network growth velocity on the higher tiers.

AI analyst

Questions that took an evening of spreadsheet work now answered fast enough to keep moving

Because the answers come back quickly and are grounded in live data, agents ask more questions and get more out of their own numbers than they did before. The architecture is built for the multi-year arc of a SaaS business, extending as new integrations come online and the agent base grows.
